The Models Behind People Intelligence

These are the working components of People Intelligence: Black River’s framework for understanding how humans actually behave, lead, communicate, and perform at work.

Each model is grounded in current research in organizational psychology, behavioral science, and motivation theory. But you won’t need a textbook to use them. We’ve built every framework on a simple design principle: rigorous underneath, accessible on the surface. The science does the heavy lifting; the user doesn’t have to.

Used together, these models give your organization a shared language for development, a common diagnostic vocabulary, a more accurate understanding of why people perform the way they do, and tools that meet people where they actually are.

The traditional view of motivation, which divides it into intrinsic (driven by internal satisfaction) and extrinsic (influenced by external rewards or pressures), provides a foundational understanding but oversimplifies the complexity of human behavior. This binary approach often limits practical application, making it challenging for individuals to harness motivation for themselves or others effectively. Recognizing these limitations, we developed a four-factor motivation regulation framework based on contemporary motivation science research. This model goes beyond the intrinsic-extrinsic dichotomy, offering deeper insights into how people respond to different motivational factors and equipping individuals and leaders with actionable strategies to create environments that foster sustainable motivation.

The C.A.R. Model© is a dynamic framework that clarifies needs-based motivation to improve self-management and support for others. Rooted in the three essential psychological needs—Competency, Autonomy, and Relatedness (C.A.R.)—the model emphasizes that deficiencies in any of these areas can diminish intrinsic motivation. Expanding on the traditional two-factor approach (intrinsic and extrinsic motivation), the C.A.R. Model introduces a four-part framework—intrinsic, aligned, imposed, and extrinsic motivation—offering a more precise, science-backed understanding of motivation for optimized engagement and performance.

Trust & Alignment Model©

Building a foundation of Safety, Consistency, and Accountability

The Trust & Alignment Model© leverages the C.A.R. theme to guide leaders in fostering trust and cohesion within teams. This model highlights four essential factors—Consistency, Accountability, Safety, and Connection—that are crucial for building trust and alignment, ultimately strengthening organizational integrity. Additionally, it considers four core human experiences that nurture engagement and trust among employees. Similar to how a car requires balanced and aligned wheels, this model emphasizes the need for a balanced approach to these factors, enabling a positive, productive work environment where people can thrive and contribute meaningfully.

Black River Tenets

Mindsets, not models — the thinking behind the work

Unlike the diagnostic models above, the Black River Tenets aren’t tools you apply. They’re mindsets, ways of thinking about leadership, performance, and human behavior that often run counter to what most leaders have been taught to believe.

Each tenet comes from years of working inside real organizations and watching what actually works versus what people think should work. They’re backed by research and reinforced by stories, but they live in how leaders think, not in the procedures they follow.

The models give you the tools. The Tenets give you the mindset that makes the tools work.
